Working in Parallel

The highest-velocity engineers in the AI era share a common trait: they work on multiple things at once. While one PR is in review, they are already implementing the next feature. While AI generates test scaffolding for one task, they are architecting the solution for another.

GitVelocity does not have a special "parallelization bonus." It does not need one. Parallelization shows up naturally as sustained high output, and that is exactly what the data captures.

Why Parallelization Matters Now

Before AI coding tools, most engineers worked sequentially. You started a task, hit a blocking point, waited, resumed, submitted for review, waited again, then started the next task. Context-switching was expensive and error-prone.

AI tools change the economics of context-switching. When you can spin up an implementation quickly, switching between workstreams costs less. Engineers who use AI effectively can maintain two, three, or even more active workstreams without the quality degradation that sequential-era context-switching caused.

The result: more PRs shipped per week at the same or higher complexity per PR.

How GitVelocity Captures Parallelization

GitVelocity scores each merged PR independently. Total velocity is the sum of all Final Scores over a time period. An engineer who ships 12 PRs in a week with an average score of 15 has a total velocity of 180. An engineer who ships 3 PRs with an average score of 25 has a total velocity of 75.

The first engineer is shipping more total complexity, and that shows up directly in the data. No special metric required -- parallelization is visible as volume multiplied by complexity.

What AI-Augmented Parallelization Looks Like

The best AI-augmented engineers typically ship 3-5x more PRs at similar complexity levels compared to their pre-AI baseline. Their GitVelocity dashboards show a distinctive pattern:

  • Consistent daily PR merges rather than bursts followed by quiet periods
  • Stable or increasing average complexity -- they are not just shipping more trivial changes
  • Multiple repositories active simultaneously -- work spread across services and systems
  • Shorter time from first commit to merge -- each individual PR moves through the pipeline faster

This pattern is qualitatively different from simply working longer hours. It is the result of using AI to compress implementation time while maintaining the same standard of design and review.

Strategies for Effective Parallelization

Use AI for Implementation While You Architect

The most impactful engineering work is design and architecture -- deciding what to build and how systems should interact. The most time-consuming work is often implementation -- writing the code that realizes those decisions.

AI tools are excellent at implementation and poor at architecture. Use that asymmetry: spend your time on the design decisions that drive complexity scores, and let AI handle the implementation that drives volume.

Chain PRs Within a Feature

Breaking a large feature into chained PRs is a natural fit for parallelization. Submit PR 1, and while it is in review, start PR 2 branched off PR 1. Each PR in the chain gets scored independently. The total velocity of a feature split across three PRs will typically be similar to or higher than one monolithic PR, because each smaller PR has a tighter scope and clearer complexity signal.

Run Independent Workstreams

Not all parallelization requires chaining. If you are responsible for work across multiple services or features, you can have genuinely independent workstreams running simultaneously. Fix a bug in Service A, implement a feature in Service B, and update configuration in Service C -- all in the same day, all scored independently.

Keep Context Manageable

Parallelization has diminishing returns. Three active workstreams is productive. Eight active workstreams means nothing gets finished. Find the number that lets you maintain quality and keep PRs moving through review without any single thread going stale.

Parallelization in the Dashboard

GitVelocity dashboards surface parallelization patterns clearly. Look for:

  • PR frequency charts that show consistent daily output
  • Velocity over time that shows sustained high totals rather than spikes
  • Cross-repo activity that shows work spread across multiple systems

These patterns distinguish engineers who are effectively leveraging AI tools from those still working in a sequential, one-task-at-a-time model.

A Note on Balance

Working in parallel can be surprisingly addictive. The quick feedback loop -- shipping more, seeing output, watching scores climb -- creates a powerful reward cycle. That momentum feels great, but it comes with a real risk.

Engineers should be careful not to overload themselves cognitively. There is a real limit to how many workstreams someone can effectively manage, even with AI assistance. GitVelocity scoring can inadvertently contribute to this -- gamification is motivating, but it can tip into unhealthy territory if unchecked.

This is something to be aware of as both a manager and an engineer. The purpose of scoring is to provide visibility and recognize output, not to drive people into burnout. Even within the Headline team building GitVelocity, we noticed this dynamic ourselves. The desire to ship more, score higher, and keep the streak going is real -- and it requires conscious moderation.

As mature engineers, it is important to balance velocity with everything else that makes great products: meetings, design discussions, ideation, mentoring, and simply enjoying the work and each other. Scores are just one aspect of engineering. They measure what ships, but shipping is only part of what makes a team and a product successful.

That said, we believe parallelization is the key differentiator of the AI era -- the new skill that will define the most effective engineers.
